A chapter-based RPG about several heroes whose separate stories join into one quest.

Five prologue campaigns that hand you a party, then a final chapter where the AI companions have opinions. Don't sell the chapter-1 gear. The wagon is inventory, not flavor.
Every prologue character rejoins. Don't sell unique weapons. Talk to every wagon NPC — the AI tactics menu is the combat system in chapter 5.
The final chapter lets companions act on their own. Set tactics per fight. A manual hero plus 'focus on the boss' is how the last dungeon stops being a wipe.
